LATAM Telecom Project – Critical Go-Live Achieved, Penalties Avoided

An in-flight telecom project at risk of commercial penalties was recovered and delivered on target, safeguarding millions in value and client reputation.

A major telecom delivery for a LATAM client was facing substantial schedule risk, with contractual SLAs threatening financial penalties and reputational fallout. The project had suffered from frequent scope changes, insufficient programme governance and leadership, and disconnects between onshore and offshore teams.

When our team member joined the programme, they launched a rescue plan aimed at increasing transparency, improving delivery predictability, and speeding up defect resolution. Collaborating closely with stakeholders across launch, product, engineering, and SRE teams, we recalibrated the delivery framework and introduced a risk-focused tracking and reporting structure. This was reinforced by regular progress checkpoints to surface and resolve issues early.

We developed a custom Google query-based dashboard from the ground up to provide a Red-Amber-Green (RAG) view across the full Jira hierarchy—from epics to user stories, tasks, and defects. This gave all stakeholders a unified, data-driven view of delivery health and helped proactively identify and address blockers before they escalated.

Despite earlier setbacks, executive stakeholders and internal teams saw rapid improvements in visibility, accountability, and risk posture. The programme went live on the committed date, successfully avoiding all contractual penalties.
